How to build a business that runs without you

Operations · Passive income · 7 min read ·

Owner dependence is the most expensive problem in a growing company. It caps growth, burns you out, and cuts what a buyer will pay. The good news is that it's fixable, one decision at a time.

Step 1: write down what only you do

For two weeks, note every decision and task that comes to you. Sort the list into three groups: work only you should do, work someone else could do with training, and work that shouldn't be done at all.

Step 2: turn repeat decisions into rules

Many owner decisions follow a pattern. Pricing exceptions, refunds, hiring approvals. Write the rule down, set a limit, and let your team decide anything inside it.

Step 3: document the core processes

Start with the work that touches customers and cash. Short checklists beat long manuals. The test is simple: could a capable new hire follow it without calling you?

Step 4: build a leadership layer

Someone has to own sales, operations, and finance besides you. Promote from within where you can, hire where you must, and give them real authority, including the authority to make mistakes.

Step 5: step back on purpose

Take a planned week away. Watch what breaks. Each break is a gap in a rule, a process, or a role. Fix it, then take a longer trip.

Every hour you remove from operations is an hour you can reinvest.
